In this seminar, Mr. Fu Xiaojiang focuses on the theme of “How to Perfectly Implement Operational Excellence”, and through the methodology of “Snowball Model”, he explains the core mechanism and system structure of operational excellence promotion. Combining global cases and the implementation experience of Chinese local enterprises, he emphasized the important value of systematization of operation for sustainable performance improvement.
1. What is Operational Excellence
Operational Excellence (OE) is not just a collection of improvement projects, but a systematic operational system built around customer value creation, efficient synergy of the whole process and sustainable growth of the organization;
It covers five major performance dimensions, such as quality, delivery, cost, innovation, flexibility, etc., and requires enterprises to establish synergistic mechanisms and measurement indicators at multiple process levels.
2. The implementation of operational excellence in several states
Tool-driven: relying on certain Lean or Six Sigma tools, the improvement effect is fragmented and difficult to promote systematically;
Department-driven: Improvement is mainly concentrated in localized functional departments such as quality and production, lacking end-to-end integration;
System operation type (target state): full participation, from strategy deployment to daily implementation of an integrated organizational operation system.
3. The core of the drive - “snowball model”
The “snowball model” is a core structural model that promotes the gradual internalization of operational excellence into organizational inertia;
Taking the business objectives as the core, starting from the key indicator system (KPI), the improvement plan, process control, training mechanism, and incentive policy will be launched layer by layer;
Each round of promotion accumulates energy, precipitates methods, and cultivates talents, which in turn leads to the next round of higher-level and larger-scale system improvement;
The model emphasizes the coupling of four major components: strategic direction, process mechanism, organizational capability and cultural identity.
