    Talking points

    In this lecture, Mr. Xing Yu focuses on the systematic practice of “standardized work” in Amazon's operation center, shares his management experience and tool system summarized in the process of promoting the ACES project, and provides an in-depth analysis of how “standard work for managers” can help the organization improve execution efficiency and process reliability. The organization to improve the implementation efficiency and process reliability.

    1. Amazon's Lean Culture Gene

    Lean is a deep-rooted organizational culture in Amazon's operation system;

    Founder Bezos attaches great importance to process, defect control and execution efficiency, and regards “replicable and error-free process system” as the core competence of the enterprise;

    Executives take the lead in “sinking to the front line” to participate in daily operations and continuously explore process improvement opportunities.

    2. ACES system and managers' standard operation

    ACES (Amazon Customer Excellence System) is Amazon's internal implementation of operational excellence system, the core contains standard work, problem solving, process visualization, performance measurement and other modules;

    Leadership Standard Work (LSW): a standardized work template designed for middle managers, covering the pace of inspection, reporting process, problem identification, employee coaching and other key responsibilities;

    Gemba Walk: High-frequency “walks” to observe processes and employee operations and identify potential waste;

    Barrier Board: Problem visualization and management mechanism, record the key obstacles, hierarchical processing and periodic review.

    3. The landing mechanism and implementation of security

    Managers through the LSW board (Leadership Standard Work Board) to record daily tasks and public implementation;

    Promote the team to establish a self-inspection and mutual inspection mechanism to ensure process consistency through standardized means;

    Standardized work becomes the cornerstone of the organization's ability to play a key role in dealing with highly volatile order volumes and complex product SKU structures.
